The Wake-Up Call

The buyer walks in. Your rep hits him with, "What brings you in today?"

Inside the buyer's head: "A dishwasher. Obviously."

But he's too polite, so he says, "I'm here to see the [Vehicle Model]."

Your rep walks through the process and gets the buyer to the table to negotiate numbers.

And this is where the deal starts dying.

The rep does a great job prepping the buyer for the close, but the buyer doesn’t know you (GM/GSM) because you were too busy behind your desk. Next, your rep walks in and out of your office asking for a lower price, losing gross every time he takes an order from the buyer.

One wrong impression. One more "if you lower the price I’ll take it." One more lost deal that keeps killing your store’s gross.

Here’s the 2026 Cox Automotive Forecast on new and used vehicle markets, leasing, fleet, and CPO sales. Also the Manheim Used Vehicle Value Index.

Cox Automotive revised 2026 total sales upward to 16.1M, but don't let the green arrows fool you! Fleet is doing the heavy lifting. Retail sales (-2.3%) and leases (-7.0%) are shrinking, so hitting your end-of-year targets will depend on maximizing used retail turn and aggressively converting lease-return customers before they walk.

In last week’s newsletter, we looked at the 24-hour follow-up and how most stores let leads go dormant after 24–48 hours. Not because the BDC is lazy, but because the follow-up sequence ends before the customer is actually ready to buy.

🔥 The takeaway: The buyer’s decision to buy is out of your control. Your database and strategies to help your team close more deals are not.

The Manager Action Plan

The Rule: Walking the showroom, meeting the buyer, and closing a deal before lunch; Every 60 or 90 minutes, every buyer in the showroom should be shaking the GSM’s/GMs hand. GSM/GMs should be helping their floor reps land the deal.

The Huddle: "GSMs, I want to see you walking the floor, shaking the buyer’s hands, and helping your reps close a deal before lunch. If a deal doesn't close today, let me know why and what strategy you'll use to bring them back into the showroom.

The Rep Script: [ Coming Back From The Test Drive ] "Hey [First Name], thanks for stopping in today. I appreciate your time. Before we sit down and talk numbers, let me introduce you to my manager. He’s a cool guy! At the end, if I can’t answer all your questions, he will definitely help you out.”

Note: The rep should try to close the buyer on their own. You are NOT a closing tool!

The Leadership Play

John C. Maxwell's Law of Priorities says a leader’s first responsibility is to define reality. Here’s a way to measure your level of Leadership. Pay attention to the 3 R’s: Requirement, Return, and Reward.

Here's what that looks like in a dealership this week.

What is required of me? Everything falls on leadership. The good, the bad, and the ugly. Have you had your team take a DISC assessment yet to learn their personalities and communication style? Your team can’t match the customer’s buying style if they don’t even know their own.

What gives the greatest return? Is it you glued to your desk, or is it you walking the floor consistently to see how your team executes? When your team sees your presence, they automatically feel supported.

What brings the greatest reward? Training your team on how to close more deals will save you from having to explain to upper management why you didn’t meet this quarter’s numbers.

Your sales floor doesn't need another Inspirational speech in the morning Huddle, they need a measurable system.

The test: Are you building a solid team that follows your system, or are you building a team that nods and waits for you to leave the desk?

If your salespeople are letting buyer after buyer walk out the door without closing the deal, you are losing gross each quarter.

Today’s Floor Challenge

Every rep should introduse their manager to the buyer when the GM or the GSM walks the floor.

The Goal: Close a deal before 12: 00 pm.

At 12:00 PM, pull the report or look at your whiteboard. See who closed a deal. See who didn't and why.

This is not a new process. This is a test of whether your current process actually works.

Give it one week and the gaps will be obvious. The dealers winning right now run this play everyday with follow-up sequences that keep working even after the rep moves on to the next prospect.
